When a Series B fintech startup approached us, their situation was common but painful: a product growing faster than their quality processes could support. They had 12 developers, zero dedicated QA, and a release cadence that had slowed from biweekly to monthly — and even monthly releases were stressful, error-prone affairs that regularly required hotfixes.
Eight weeks later, they were shipping weekly. Here is exactly how we got there.
The Starting Point
Our initial assessment revealed a pattern we see in roughly 70% of growth-stage startups:

We placed two senior QA engineers directly into the client team from day one. They joined daily standups, participated in sprint planning, and started doing what developers had been skipping: systematic, risk-based testing of every feature before it merged.

Start with People, Then Automate
The embedded QA pod delivered value from day one. If we had spent the first 4 weeks building automation before doing any testing, the team would have shipped at least two more buggy releases in the meantime. Human testing first, automation second — always.
Automate for Confidence, Not Coverage
We intentionally limited our automation to the highest-value test cases. The 15 end-to-end smoke tests covered about 30% of the application by feature count, but they covered 100% of the revenue-critical flows. This focus gave the team confidence to ship without needing exhaustive automation across every feature.
Make Quality Visible
We set up a real-time quality dashboard that showed test results, production error rates, and release velocity. Making these metrics visible to the entire team — not just engineering — created shared ownership of quality. Where They Are Now
